Players take on the role of a factory engineer tasked with defending the world against The Great Calamity, a dark force once sealed away within the Book of Magic. To survive and ultimately confront this threat, players must harness the power of shapes to create an army of tiny magical heroes, working through escalating waves of enemies while strengthening their factory and their chosen Master's abilities along the way.

ShapeHero Factory's core gameplay centers on combining basic shapes to mass-produce heroes with unique combat capabilities, then directing them indirectly through careful factory layout and conveyor design rather than direct control. Different playable Masters offer distinct hero types and strategic approaches, with permanent Arcane Knowledge upgrades unlocked through experimentation across multiple runs. As waves of enemies grow progressively stronger, players collect magical artifacts to upgrade their factory, blending roguelite randomization with tower-defense-style escalation. The developer specifically designed the loop to make the early, foundational stages of factory building endlessly replayable, rather than centering the experience on a single long campaign.

Launch the game and select a playable Master, each offering different hero types and build strategies. Begin combining basic shapes — circles, triangles, squares, and more — to produce heroes with distinct combat capabilities. Design your factory's layout and conveyor routing to direct where produced heroes go, since you cannot control them directly once deployed. Defend against incoming waves of enemies, adapting your factory design as enemies grow progressively stronger. Collect magical artifacts earned during the run and use them to upgrade your factory's capabilities. Confront and defeat The Great Calamity as your ultimate objective for the run.
